
Every great outdoor jacket starts with a conversation. A brand comes in with a vision — a specific type of hiker they want to serve, a set of performance goals they want to hit, and a price point they need to land at. Turning that vision into a real, production-ready jacket is where the real work begins.
In this case study, we walk through the full development process of a custom waterproof hiking jacket we built for a European outdoor brand — from the first brief to the final bulk shipment. Step 1: Understanding the Client's Needs
It started with a fairly typical brief, but with a few specific constraints that shaped every decision downstream.
The client was a mid-sized European outdoor brand specializing in day-hike and trekking gear. They had an existing line of base layers and midlayers but wanted to add their first waterproof shell — a product that would become the cornerstone of their outerwear collection.
Their requirements were clear:
- Performance target: 10,000mm waterproof / 10,000g/m²/24h breathability — solid enough for serious day hikes and multi-day treks in variable conditions.
- Aesthetic: Clean, modern, minimalist. No loud branding. They wanted it to look at home on the trail and in town.
- Sustainability: At least one major recycled component. The brand's identity was built around responsible manufacturing, and this jacket needed to tell that story.
- Price point: Mid-range. Not budget, not premium mountain-expedition level. Accessible to everyday hikers who still want real performance.
- Quantity: 800 pieces for the first run, with a clear plan to scale to 2,000+ if the first season sold through.
Our first job was to translate those goals into a technical spec sheet and a realistic cost structure.
Step 2: Fabric Selection — The Foundation of Everything
Fabric is where a jacket's identity is born. It determines performance, feel, weight, and a huge chunk of the cost. We presented three options and walked the client through the tradeoffs of each.
Option A: 2.5L Polyester Shell (Budget-Friendly)
- 100% polyester with PU coating
- Lightweight, packable
- Lowest cost per unit
- Verdict: Good value, but didn't meet the brand's sustainability or durability goals.
Option B: 2L Recycled Polyester + TPU Membrane (The Sweet Spot)
- GRS-certified recycled polyester outer
- TPU waterproof membrane (10K/10K rating)
- Mesh lining for comfort
- Recycled content ticked the sustainability box
- Verdict: The best balance of performance, sustainability, and cost. This was our recommendation.
Option C: 3L Recycled Nylon + ePTFE Membrane (Premium)
- 3-layer construction with ePTFE membrane
- Superior durability and breathability
- Highest cost
- Verdict: Fantastic performance, but would have pushed the retail price above the client's target range.
The client went with Option B — a 2-layer recycled polyester shell with a TPU membrane. It hit their 10K/10K performance target, checked the recycled-content box with GRS certification, and kept the per-unit cost within their budget.
We sourced the fabric from a trusted mill we'd worked with for years — a critical decision, because fabric consistency is one of the biggest risk factors in outerwear production.
Step 3: Design Refinement — From Concept to Pattern
With the fabric locked in, we moved into detailed design work. The client came to us with a rough concept sketch and a mood board — our job was to turn that into a production-ready pattern.
What We Iterated On
Pocket configuration
The initial design had two hand-warmer pockets and a chest pocket. We suggested adding an internal security pocket for phones and wallets — a small addition that hikers consistently say they appreciate. The client agreed.
Hood design
The first hood concept was a basic fixed hood. We recommended a
3-way adjustable hood (drawcords at the opening and back) so it could be tightened over a helmet or pulled in for a close fit in wind. This added a small cost but significantly improved the jacket's functionality.
Hem and cuffs
We went with adjustable Velcro cuffs and a drawcord hem — standard features for a hiking shell, but ones that make a real difference in keeping weather out.
Seam placement
We adjusted shoulder and side seam positions to avoid backpack rub points — a detail that's easy to miss on a sketch but makes a huge difference in real-world use and durability.
Pattern Making
Our pattern team created a full graded pattern set (sizes S through XXL) based on the client's size chart. We used a slightly athletic fit — not baggy, but with enough room for a midlayer underneath.
This stage took about 2–3 weeks of back-and-forth, including digital mockups and pattern adjustments. It's worth taking the time here — fixing a design issue on paper is cheap. Fixing it in production is expensive.
Step 4: Sampling — Making It Real
This is the moment a design stops being a drawing and becomes a physical jacket. We produced three rounds of samples:
Sample Round 1 — Prototype Sample
The first sample was all about checking construction, fit, and basic functionality. We used the actual fabric and trims so the client could feel the real jacket, not a mock-up.
- Sleeve length was slightly short in size L and XL
- Hood brim needed more structure — it flopped into the wearer's face in wind
- Pocket zipper placement was slightly too low for comfortable access while wearing a backpack
We noted every issue and sent the sample back with detailed feedback.
Sample Round 2 — Revised Sample
We adjusted the sleeve length, added a structured brim to the hood (a thin PE insert inside the hood peak), and raised the pocket zippers by 2cm.
- Fit was now spot-on
- Hood performed much better
- The client wanted to change the main zipper color from black to a subtle dark gray for aesthetic reasons
- They also asked us to reduce the chest logo size — they wanted it more understated
Sample Round 3 — Final Approval Sample (PP Sample)
The third sample incorporated the final zipper color and logo size. Everything was confirmed — fit, construction, trims, branding. This became the golden sample that all production units would be measured against.
Pro tip: Don't skip sample rounds. We always recommend at least two, and ideally three. The cost of an extra sample is trivial compared to the cost of a production run with a flaw you didn't catch.
Step 5: Testing — Proving It Works
Before we cut fabric for 800 jackets, we needed to make sure the product performed as promised. We ran the approved sample through a battery of tests.
Lab Testing
- Waterproof rating (hydrostatic head test): Confirmed at 10,200mm — slightly above the 10K target.
- Breathability (MVTR test): Measured at 10,500g/m²/24h — meeting the performance spec.
- Seam sealing integrity: All taped seams passed water penetration testing.
- Color fastness: No significant fading after wash and light exposure tests.
- Tensile strength: Fabric and seams met durability standards for hiking use.
Field Testing
Lab numbers only tell you so much. We also had the client test the samples on actual hikes — in rain, in wind, with backpacks, over midlayers. Real-world use reveals things a lab can't.
Field test feedback was positive — the jacket performed well in steady rain, the hood stayed put in wind, and the pocket layout worked great with a pack on. One small issue: the cuff Velcro picked up lint from the fleece midlayer the tester was wearing. We switched to a slightly lower-profile Velcro that was less prone to catching.
Step 6: Bulk Production — Executing at Scale
With the final sample approved and all testing passed, we moved into bulk production. Here's how that process unfolded:
Material Sourcing & QC
We placed orders for all materials — fabric, zippers (YKK), Velcro, drawcords, labels, and packaging. Every material shipment went through incoming quality control before it hit the cutting room floor. We check for:
- Fabric weight and width consistency
- Color matching across dye lots
- Defect rate per roll
- Trim quality and quantity
Cutting
The fabric was laid out and cut according to the graded pattern. We used a combination of automated cutting for precision and manual handling for delicate pieces. The cutting layout was optimized to minimize fabric waste — important both for cost and for the brand's sustainability story.
Sewing
Production moved to the sewing line, where each jacket went through roughly 40+ sewing operations. Our production team monitored quality at every stage — not just at the end. This catches issues early, before they're baked into hundreds of units.

Every stitched seam on the jacket was taped using Bemis seam tape. This is the step that turns a water-resistant jacket into a genuinely waterproof one. Our seam-sealing technicians are highly trained — a bad tape job means leaks, and leaks mean returns.
Final Inspection
Every jacket went through a final QC check before packing:
- Visual inspection for sewing defects
- Zipper function test
- Size verification
- Label and branding check
- Random water spot tests
Units that didn't pass were sent back for rework or rejected. Our target defect rate is under 2%, and we usually come in well below that.
Packaging & Shipment
The jackets were individually polybagged with hangtags and size labels, then packed into export cartons by size and color. The full order — 800 pieces across 5 sizes and 3 colorways — was shipped via sea freight to the client's European warehouse, arriving on schedule and within the agreed budget.
The Results
- 800 pieces delivered on time and on budget
- 10K/10K waterproof-breathable performance verified through lab and field testing
- GRS-certified recycled fabric meeting the brand's sustainability requirements
- <1% defect rate on arrival
- First season sell-through: 92% — the client reordered 2,500 pieces for the following season
The jacket went on to become one of the brand's best-selling items, and they've since expanded the line with a women's-specific fit and a new colorway.

Looking back, a few things stand out as the reasons this jacket came together so well:
